The Build Is Not Your Job
Why Kana believes the technical burden of building custom marketing agents should fall on us, and why that matters.

Enterprise marketing leaders have always faced the same two options:
Build your own solution and accept the cost, the brittleness, and the slow rot when the original engineering team moves on
OR
Buy a packaged soution and accept the misfit, the integration tax, and permanent dependence on a vendor whose roadmap was set by someone else's priorities.
A generation of agencies and consultancies has been paid to bridge the gap between those two bad options, yet the gap has never closed.
The reason vendors could never tailor software per customer wasn't philosophical. It was economic. Understanding a customer's actual workflow required expensive human discovery. Translating that into running software required expensive engineering. Maintaining divergent versions across upgrades was untenable. So vendors sold a lowest common denominator version, and left the fragments (the parts that actually reflect how your organization works) as your problem to solve.
Agentic AI has now changed the economics of that problem entirely. Models can ingest unstructured process documentation and produce a structured representation of how a specific organization actually operates. Agents can generate, configure, and instrument software against that representation faster and at lower marginal cost than any human engineering team. The cost curve that made per-customer tailoring impossible has collapsed. That's what makes a third option viable now, when it never has been before.
We’re calling the new third option “Build-With.” With Kana that means you get custom software shaped to your workflow, configured to your data, and governed by your policies, with the durability of a real vendor relationship. That means the technical burden stays with us. You tune the outcomes and set the policy, we build, maintain, and evolve the application.
Today we're publishing our manifesto on why we made this choice, why it represents a different direction than most of the rest of the market is taking, what it means in practice, and what we're committing to as a result.
Inside, you'll find our argument for:
- Why Build-With is not low-code, not consulting, and not a platform. All three of those move the hard work back to you, albeit often in friendlier packaging.
- Why the "agent studio" pitch can look a lot like the old software trap in new clothes, and why we deliberately chose not to build one.
- Why speed is a structural problem, not a tooling problem, and what it looks like when insight-to-activation compresses from days to seconds.
- What a real marketing operating layer can help an organization accomplish across the entire customer lifecycle, not just the parts traditional point solutions can reach.
And the specific promise we're making, in plain language, with no fine print.
If you've spent years working around or in spite of software that was supposed to work for you, this manifesto is for you.
